The Agentic Readiness Gate

What it is

The Agentic Readiness Gate scores how ready an organization is to run one agentic AI use case, in any industry, whether one agent or several agents do the job. It uses eight readiness checks. Six are control areas, where a gap can hurt someone. Two are value areas, where a gap gets the project cancelled. Each check is scored 1 to 5 against written descriptions, and every score points to evidence.

The result is a ceiling and two actions. The ceiling is the lowest control score, never an average. It says what not to do yet; it never certifies that a deployment is safe. Each action has an owner, a date and the evidence that shows it is done.

It is a directional self-assessment, not a validated audit.

The eight readiness checks

How it scores

  • First question. Does it act on its own along the way, such as running a query, calling a tool or changing a record, even if a person reviews the result? If it only suggests, it is AI, not an agent, and the Gate does not apply.
  • Levels. Tick the level 3 statements you can show: none is 1, some is 2, all is 3. All of level 3 plus some of level 5 is 4. All of both is 5. Unknowns count as 1, marked unverified.
  • Ceiling. Your lowest score in the six control areas. Nine release tests pass and one fails: the release does not ship.
  • Value. If business outcome or unit economics is below 3, do not scale, even if the ceiling allows it.
  • Two actions. Start with the two lowest areas; at least one must be a control area.

Score your use case

Start with the quick check: pick the description closest to you for each of the eight checks, and watch your ceiling update as you go. Then confirm the two or three areas that set your result by ticking the statements you can show. Prefer the full version? Score all eight on evidence in about 15 minutes.

Questions

How do I assess whether my organization is ready for agentic AI? Pick one real use case, check that it acts on its own, and score the eight checks on evidence you can show today. Your lowest control score tells you how far that use case can go, and your two lowest areas tell you what to fix first.

Is this an AI maturity model? No. Maturity models score an organization’s whole AI programme. The Gate scores one use case, and a single weak control caps the result.

Does it work for multi-agent systems? Yes. Several agents doing one job are one use case. Every check has to hold at each agent and at each handoff between them, and the weakest one sets the score.

What is the difference between the quick check and a score? The quick check asks which description is closest to you. It gives an estimate in about 3 minutes. A score comes from ticking the statements you can show today. The scorer asks you to confirm the areas that set your result, and marks every area as estimated or confirmed.

Does the online scorer store what I enter? No. It runs in your browser and keeps your answers on your device until you start again. Nothing reaches Genitive.AI unless you choose to book a review and submit the contact form.

Can I use it in my organization? Yes. It is licensed CC BY 4.0: use and adapt it, including commercially, with credit to the source.
